Transition to professional services model

My company is a technology services company servicing ecommerce clients. We presently are compensated on a pay for performance basis (i.e. sales conversion) and also perform services that we do not receive compensation. Would like to convert to a professional services model for those services rendered. Can you share best practices processes to support a professional services model?

Is the question 'what are the best metrics and compensation plans' for a professional services organization? From your description it appears you have been a services organization (do you also sell product?) - but you are looking for better metrics?
